There's a class of projects that only make sense once they're finished. SpotTheAgent is one of them. The core loop — blind chat, timer, vote, reveal — sounds trivial on paper. The complexity lives entirely in the execution: real-time state, Firestore security rules, LLM prompt injection, agent persona consistency, and the hundred edge cases that emerge when humans and machines talk to each other under pressure.
This is an engineering retrospective. Not a launch post. Not a victory lap. A look at the decisions that worked, the ones that aged poorly, and what both taught us about building agentic systems with constrained resources.
The canonical stack was not the first stack.
The original version used a different hosting provider and a polling-based message fetch. It worked. It also cost money to scale, required explicit connection management, and had a hard ceiling on concurrent users that made "viral traffic" a threat rather than a goal.
The pivot to Cloudflare Pages + Firebase + OpenRouter reduced cost to zero and changed the problem statement. Cloudflare Pages handles edge deployment with zero cold-start latency. Firebase Firestore's onSnapshot() listeners handle real-time state without a WebSocket server you have to manage. OpenRouter provides model abstraction — swap the underlying LLM without rewriting the integration layer.
The constraint — $0 capital, viral spike tolerance — forced architectural clarity. When you can't afford to guess wrong on hosting, you become very explicit about where state lives and who owns it.
The Firestore Security Rules are not glamorous. They're also the most important layer in the entire stack.
The game works because players can only read and write data for matches they're actively in. The rules enforce this at the database level — no API route can accidentally expose data from a match you're not playing. This wasn't an afterthought; it was designed in from the beginning.

The simplicity of this model is the point. Security rules that require explanation are rules that will eventually fail. These ones don't require explanation: if you're in the match, you can play it. If you're not, you can't see it.
The personas are not chatbots. They're constrained conversational agents with a specific objective: survive the vote. They have a system prompt that establishes identity, a set of constraints on what they can say, and a memory of the conversation so far.
The interesting part isn't the prompt engineering — that's well-documented elsewhere. The interesting part is the latency simulation. A real human reads and types. An LLM responds in 200ms. That timing difference is enough to break the illusion.
The solution: a typing delay before bot messages appear, and jitter on the response timing. Not enough to feel artificial. Enough to feel like another person on the other end of the line.
When you can't afford to iterate on infrastructure, you have to get the architecture right the first time. That sounds like a liability — and it is, when it leads to over-engineering. But it also forces discipline.
Every feature in SpotTheAgent was implemented once and done. The group mode (5-player variant) was designed, built, and tested in a single sprint. The leaderboard system was built with aggregation pipelines that handle the data model correctly from day one, not retrofitted later. The shareable PNG cards use a canvas-based renderer with no external dependencies — no screenshot service, no image API, no cost per share.
The budget constraint was productive. It made us choose clarity over cleverness every time.
The phases are complete. The tests pass. The system runs.
But "complete" is a strange word for a project like this. The technical milestones are done. The architecture holds. The game works.
What isn't done is the question the game is asking: can you tell? And the harder question underneath that: does it matter?
SpotTheAgent will keep running. The tests will keep passing. The players will keep guessing.
